Deep Work vs. Shallow Work: How to Do More in Less Time

Structuring Your Day for High-Impact Growth

Let me guess. You worked 10 hours today, juggled a dozen tabs, replied to emails, skimmed a few reports, updated your socials, maybe even hopped on three back-to-back calls.

You were busy all day… but if we’re being honest, you didn’t actually build anything.

Sound familiar?

That’s the difference between shallow work and deep work—and if you’re serious about growing your business, you need to stop treating them like they’re the same thing.

The Cost of Being Busy, Not Productive

Here’s a truth no one wants to admit:
Most founders are busy fools.
You do a load of stuff that feels important but actually moves the needle about as much as a cold LinkedIn message at 5PM on a Friday.

Shallow work is deceptive. It’s the stuff that makes you feel productive without producing any real outcome:

  • Constantly checking Slack and email
  • Posting content without a plan
  • Attending Zooms that should’ve been emails
  • Replying to every comment like your life depends on it
  • Micro-tweaking your website for the 100th time

It’s activity. Not progress.

Deep work, on the other hand, is the gear that scales businesses.

So, What Is Deep Work?

🔍 Coined by Cal Newport, deep work is:

“Professional activities performed in a state of distraction-free concentration that push your cognitive capabilities to their limit.”

In plain English:
It’s the kind of work that requires your full brainpower—and gets real results.

Think:

  • Crafting your offer
  • Building your growth engine
  • Writing that killer sales page
  • Recording a high-value video
  • Mapping your next 90-day strategy
  • Negotiating a game-changing partnership

Deep work doesn’t feel like you’re getting loads done, but by the end of the day, you’ve moved the whole business forward.

The Founder’s Dilemma: You’re Stuck in the Shallow End

Let’s not lie—most of us don’t avoid deep work because we’re lazy.

We avoid it because:

  • It’s mentally taxing
  • It requires solitude
  • It can’t be multi-tasked
  • It doesn’t give us that quick dopamine hit like ticking off 10 small tasks does

But if you’re stuck doing shallow work all day, every day?
You’re not building a business. You’re babysitting one.

How to Structure Your Day for Deep Work

You don’t need more hours. You need better ones.

Here’s how I structure my days (and how I get more done before lunch than most people do all week):

1. Time Block Like a Boss

Block out 2-3 hours each morning for deep work. No calls. No meetings. No phone. No Slack. No socials. Just you and the task.

Example:

  • 7AM – 10AM: Build that sales funnel
  • 10AM – 11AM: Admin catch-up, email replies
  • 11AM – 12PM: Sales calls
  • Afternoon: Lighter tasks or meetings

Pro Tip: Your brain is sharpest in the morning. Don’t waste your golden hours on shallow junk.

2. Kill Notifications. Dead.

Turn them all off.
If you let your phone or laptop yank your attention every 10 minutes, you’ll never get into flow.
One notification = 20+ minutes to regain focus. That adds up fast.

3. Batch Your Shallow Work

You can’t avoid shallow work entirely. But you can contain it.

Batch all your:

  • Emails
  • Admin
  • Slack replies
  • Meetings

Into a tight window later in the day, when your brain is already fried. Save the best of you for the work that matters.

4. Make Deep Work Sacred

You don’t “fit in” deep work around your day. You build your day around deep work.

It’s sacred. Non-negotiable.
If someone wants a call during your deep work block?
They can wait.

No one’s dying because you didn’t reply to an email within 30 minutes.

5. Protect Your Energy Like It’s Money

Deep work is expensive—mentally.
So if you’re not sleeping, eating, moving, or taking proper breaks… don’t be surprised if you can’t concentrate for more than 20 minutes.

You need:

  • A sharp mind
  • A rested brain
  • Some bloody oxygen

If you’re trying to build an empire while living like a goblin, don’t expect elite performance.

What You’ll Gain When You Master Deep Work

Fewer hours, more results
Real progress on your biggest goals
More strategic thinking
Less burnout, more satisfaction
Clarity and momentum

Final Thought: Ditch the Illusion of Productivity

You can tick 100 things off your to-do list and still be stuck in the same spot next month.

Or you can do one thing that matters, deeply—and change the game completely.

Busyness is a trap. Precision is the weapon.

Start working like a founder building a business that lasts.
Not a freelancer trapped in their inbox.

Structure your day. Own your focus. Protect your time.
And watch your business—and your life—level up.
